Custom software or off-the-shelf? How to decide

Ready-made software is quicker to start. Custom software fits how you work. Here is how to weigh the real costs on both sides before you commit.

The short answer. Choose off-the-shelf when a standard product already covers most of what you do and your process is still changing. Choose custom when your process is part of your advantage, when workarounds and per-user fees keep growing, or when your tools need to work as one system.

What off-the-shelf software really costs

The subscription is only the visible part. When you compare, count all of it:

  • Licence fees, usually charged per user per month, which rise as your team grows.
  • Customisation and add-ons for the parts that don't quite fit.
  • Workarounds: the spreadsheets and manual steps people keep alongside the software.
  • Switching cost later, once your data and habits are tied to one product.

None of these are reasons to avoid ready-made software. They are reasons to include them in the comparison.

What custom software really costs

  • The build, usually paid in phases rather than all at once.
  • Your team's time to explain the process and try early releases.
  • Support and changes as the business evolves.
  • Hosting for the application and its data.

The trade is simple: with custom software you pay to fit the software to the business, instead of paying, in fees and workarounds, to fit the business to the software.

When off-the-shelf wins

  • A standard product already covers almost everything you do.
  • You need something running this week, not this quarter.
  • Your process is still changing month to month.
  • The function isn't where you compete, such as basic accounting.

When custom software wins

  • Your process is how you win, and generic software flattens it.
  • People re-type the same data from one tool into another.
  • Per-user fees stop you giving everyone access who needs it.
  • You want sales, operations and HR working from one set of data.
  • Reports take days because the numbers live in several places.

The middle path most businesses take

It is rarely all or nothing. Many businesses keep ready-made tools where they work well, for example accounting in Tally, and build custom software only for the part that is unique to them, connecting the two so data flows both ways. This is often the most affordable way to get a system that truly fits.

Five questions to ask before you decide

  1. Which tasks take the most time each week, and why?
  2. How many people will need access in two years, and what will licences cost then?
  3. Where does the same data get typed in twice?
  4. What does a mistake in this process cost you?
  5. Who will own and look after the system once it is running?

If you go custom, insist on this

  • A written scope and a quote for each phase before any work starts.
  • A first release that solves the most painful problem, used by your team early.
  • Training for each role and help moving your existing data across.
  • Clear terms, in writing, on who owns the code and the data.
